still haven't been able to find anyone who's done this. Which such a shame because the foam pads look so out of place now I have the saddle leather headband

There have been, with pictures somewhere. The only reason why i haven't been able to do it is because it requires the use of lambskin / calfskin which is ridiculously thin so that it is flexible to wrap around the cushion.

Maybe if the lambskin was wrapped around a Grado L-cush bowl 75% of the way around, there would still be some "breathing room" to keep some of the extra bass away?
 
Are these way bigger than Grado L-cush?

What exactly are you trying to accomplish? Do you find the foam uncomfortable?

Yes, I think the foam is scratchy and it falls apart after not very long. Mine are crumbling again.

So, I can't help you with crumbling, but I just had a thought about the scratchiness. I am making a leather headband and found a website that sells scrap leather on the cheap. You can get 5lbs for something like $10. I'm probably going for the "I only need a piece of leather" option and it's under $10 shipped. So, what I'm thinking is, the whole pad can be foam, and just the part that touches your ear leather. So, you could make a ring of leather the same diameter and thickness as the part of the pad that touches your ear. Maybe 1/2" wide, the diameter of the foam. Glue it on, and that way, the entire foam pad is still letting the bass escape, but the part that touches your head is soft leather. They even have deerskin. The scratchiness doesn't bother me in at all so I would probably not do it.

I am told that the crumbing is from contact with skin/oils. Maybe a leather cover like this would keep that from happening?
